I polished the wrong thing

I polished the wrong thing.
The standard advice was to automate the delivery, so I kept making the system more impressive. More steps, cleaner handoffs, nicer dashboards - all the stuff that looks like progress when you're the person building it.
The work only started getting better when I made one tweak - we stopped automating the whole delivery and automated the next decision instead.
1. Don’t improve the entire journey at once. Find the one point where the client is waiting, guessing, or repeating themselves.
2. Track time-to-next-step, not just whether the task was completed. A completed task can still leave the result sitting in a queue.
3. Make ownership painfully obvious. If three people can see the issue but nobody knows who moves it, that isn’t collaboration - it’s a group project with better software.
4. Put the client-facing moment before the internal polish. The client doesn’t feel your clean backend. They feel whether the next thing arrives when you said it would.
5. Measure the handoff. How long between “we got this” and the next useful action? That gap is usually where the promise starts leaking.
6. Remove anything that exists mainly to make the operator feel organised. I have built a few very beautiful solutions to problems nobody was having 😅
7. Test the change against the real delivery range. A $5k/month business and a $50k/month business can have the exact same execution problem - they’ve just got different amounts of room to hide it.
The impressive version is rarely the useful version. The useful version is the one that gets the next right thing happening without needing you to keep touching it.
